Why Pool Heat Exchangers Fail

A pool heat exchanger is copper tubing, and copper does not survive acidic water. When a heat exchanger fails early it is almost always chemistry: water held below about 7.2 pH, total alkalinity too low to stop pH swinging, or the heater run right after shocking. Low flow does its own damage by letting water boil against the tubes. In northern Illinois, freeze damage from an incomplete winterization is the other common killer. Replacing the part without fixing the cause buys you the same failure a few seasons later.

What the heat exchanger does, and why it is the expensive part

Inside a gas pool heater, the burner never touches your water. It heats a bundle of copper tubing, and pool water runs through that tubing and picks up the heat. That bundle is the heat exchanger, and copper is used because it moves heat better than almost anything else affordable.

It is also the single most expensive component in the heater. When people say a heater "died" and are told it is not worth fixing, this is usually the part they are talking about. Everything else in the cabinet, the ignitor, the pressure switch, the thermostat, the gas valve, the control board, is a routine replacement at almost any age.

Chemistry is what kills it

Copper is fine in balanced pool water and dissolves steadily in acidic water. Every hour your pool sits below roughly 7.2 pH, the inside of that tubing is being thinned. The damage is cumulative and invisible until the day it leaks, which is why the failure feels sudden and never is.

Total alkalinity is the part most owners skip. Alkalinity is what stops pH from moving. When it drops too low the pH stops holding still and starts swinging low between tests, so water that reads fine on Saturday spent Wednesday eating the heater. Testing pH alone will not catch this.

  • pH below 7.2, whether it lives there or only visits between tests
  • Total alkalinity too low to hold pH steady, usually under 80 ppm
  • Running the heater right after shocking, when chlorine is at its most aggressive
  • Salt pools with chemistry left unmanaged, which run acidic more readily
  • Fresh fill water run through the heater before it has been balanced

Low flow does a different kind of damage

A heater needs a minimum volume of water moving through it to carry heat away from the tubing. Below that, water in contact with the copper flashes to steam, and repeated steam pockets erode the tube walls and stress the joints. A pressure switch is supposed to shut the heater down before this happens, which is why the fix for most no-heat calls is a clean filter and not a part.

The failure mode worth knowing: a heater that fires and runs but short-cycles, or one that has been running for months with a filter nobody backwashed, is doing quiet damage the whole time. Filter pressure 8 to 10 psi over its clean baseline is the signal to act.

Freeze damage, the northern Illinois special

Water left in a heat exchanger over a Fox Valley winter freezes, expands, and splits the tubing or the header. Nothing looks wrong. The cabinet is closed, the outside is intact, and the heater sat through the cold looking exactly as it did in September.

You find out in May. This is the most common heater repair we see in spring, and it is why a closing includes blowing the water out of the heater rather than just draining what pours out. A heater that worked in September and does not work in May was almost certainly lost in December.

How to tell the exchanger is the problem

These point at the exchanger rather than at the controls. Any one of them means stop running the heater and get it looked at, because a leaking exchanger dumps pool water onto the burner tray and takes the rest of the heater with it.

  • Water pooling under the heater, or dripping inside the cabinet
  • Rust or scale visible on the burner tray below the tube bundle
  • The heater fires and then shuts down on its own within a few minutes
  • Green or blue staining on pool surfaces, which is dissolved copper coming back out
  • Pool water dropping and no leak anywhere in the plumbing or the shell

Protecting the replacement

A new exchanger in the same water fails the same way. These are the habits that decide whether the next one lasts three years or twelve, and none of them cost anything beyond the testing you should be doing anyway.

  • Test pH and total alkalinity weekly in season, not just pH.
  • Correct alkalinity first, to 80-120 ppm, then set pH to 7.4-7.6. Fixing pH while alkalinity is low does not hold.
  • Wait until chlorine drops back under 5 ppm after shocking before running the heater.
  • Backwash or clean the filter whenever pressure sits 8-10 psi above its clean baseline.
  • Run new fill water through a full balance before you heat it.
  • Have the heater properly blown out at closing, every year, and never assume draining is the same thing.

Repair or replace

On a heater under about ten years old with everything else in good condition, replacing the exchanger is usually the right call. Past ten years the arithmetic changes, because the exchanger is most of the cost of the unit and the rest of the heater has aged alongside it. Putting the most expensive part into a cabinet whose gas valve and control board are also near end of life tends to mean paying twice.

The question worth asking is not what the part costs. It is what caused the failure, because that answer decides whether a new heater is an investment or a repeat purchase.

Practically, no. The tubing is thin-walled copper carrying pressurized water next to an open flame, and a patched exchanger is neither safe nor durable. The exchanger gets replaced as an assembly. What is worth diagnosing carefully is whether the exchanger is genuinely the failed part, because a heater that will not fire is usually a flow or ignition problem instead.

Not because of the salt itself at pool concentrations. Salt pools tend to drift acidic more readily than chlorine pools, and it is that acidity that does the damage. A salt pool with alkalinity and pH held steady is no harder on a heater than any other pool. A neglected one is harder on everything.

You cannot tell by looking, which is the problem. A heater that was drained rather than blown out can still hold enough water in the exchanger to split it. Ask whether the closing included forcing air through the heater specifically, and whether the drain plugs were pulled and left out for winter. If the answer is that water was let out of the bottom, that is not winterization.

Green or blue-green staining on plaster, steps, or a liner is dissolved copper coming out of solution. In a pool with a heater, that copper usually came from the inside of the heat exchanger, which means the water has been acidic long enough to be actively dissolving it. Treat the staining as a chemistry warning about the heater, not just a cosmetic problem.
